Default Help - Best Way to Gut Leaking Roof Ford E250 Conversion

Purchased a 2006 Ford Econoline Conversion Van. Has a leak from fantanstic fan and air conditioner. I need to start gutting the rotted wood and conversion material. I am newbie to this so I am seeking some advice as to the best way to go about ripping the damaged material. Any advice would be hugely appreciated. Eventually I will need some advice on how to reseal the ac unit and fantastic van. I am sure I am not the first to ask this question.

I definitely see signs of the leaks, but is the plywood actually rotted? Can't tell for sure from the pics. Make sure it really is soft before going to town on it. Maybe previous owner caught the early or it just started. Looks ugly, but if not rotted, can be covered up once your leaks are sealed.

One more piece of advice. Consider changing out the ac. If it turns out the roof unit has to be removed, not much extra labor to put in a new one. Some are more efficient and quieter, which you'll appreciate.

Remove and inspect fan, reinstall using butyl tape and sealing with dicor including the screw heads (you can see examples on YouTube). My personal experience with a leaking vent turned out to be several issues, old cracking dicor sealant, cracked corners on the vent and someone had reinstalled the vent using silicone instead of butyl tape which didn't stick to the plastic flange of the vent but did stick to the paint on the roof. Removing the silicone was the worst part of fixing the leak.
